All fair questions. But they're a bit like asking a building site about the bricks while ignoring the fact that nobody's been appointed foreman.

What actually is an AI orchestrator?

The term is doing double duty right now, which is worth unpacking.

In technical terms, an AI orchestrator is the system that coordinates multiple AI agents: it receives a goal, breaks it into tasks, assigns those tasks to specialised models, and pulls the results together into something coherent. If you've used Claude's Projects, or built a multi-agent workflow in any of the major platforms, you've seen this in action. One model thinks, one searches, one writes, one checks, and something above them all holds the thread.

But there's a human version of this role too. And that's the one I think we're underestimating.

An AI orchestrator in an organisational sense is the person who knows how to direct AI systems, not just use them. They understand what each tool is good at, where the failure modes are, how to sequence tasks across multiple agents or platforms, and crucially, when to hand back to a human. They're not necessarily the most technical person in the room. They're the most contextually intelligent one.

Think of them as the conductor rather than the musician. They don't play every instrument, but they know enough about each one to get the best out of the whole.

Why this matters right now

A few years ago, AI in business meant one tool doing one thing. A chatbot on the website. An automation in the finance workflow. Easy to manage, easy to govern, relatively easy to measure.

That's not where we are anymore.

The average enterprise is now running somewhere between a handful and dozens of AI tools simultaneously. Marketing has its AI. Finance has its AI. HR is trialling something. The dev team is using three different coding assistants. And they're increasingly not just passive tools: they're active agents, taking actions, writing to databases, sending emails, triggering workflows.

Nobody planned for this. It just accumulated.

The result is what I'd call AI sprawl: a collection of powerful capabilities with no coherent strategy connecting them, no one checking whether they're working well together, and no clear accountability when something goes wrong.

An orchestrator fixes that. Not by controlling everything, but by providing the connective tissue.

What good orchestration actually looks like

It's less glamorous than the sci-fi version. Good orchestration is mostly about decisions that seem boring until they're not.

Which tool should handle this task, and why? Are the outputs from one system feeding correctly into the next? Is there a human checkpoint before this automated process triggers something irreversible? What happens when two AI systems give contradictory outputs: which one do you trust, and on what basis?

A good AI orchestrator is also thinking about the less visible stuff: data flows between systems (and whether that's creating privacy or security exposure), the cumulative cost of running agents at scale, and whether the AI stack as a whole is actually making the organisation more capable or just more dependent.

They sit at the intersection of strategy, operations, and governance. Which is probably why the role is emerging from change management and project leadership as much as from engineering.

The skills involved

Tbh, this isn't really a technical job description. The people I've seen doing this well tend to share a few traits:

They have a genuine curiosity about how AI systems work, not to the depth of a machine learning engineer, but enough to have intelligent conversations with vendors, understand capability limitations, and spot when something's behaving oddly.

They're good at systems thinking. They can hold a complex workflow in their head and see where the fragile points are.

They understand people. Because you can orchestrate all the AI you like, but if the humans in the workflow don't trust the outputs or don't understand their role in the loop, the whole thing falls over.

And they're comfortable with ambiguity, specifically the kind that comes from working with probabilistic systems that are right most of the time but not always.

The bit that keeps getting missed

Here's what I keep coming back to: most organisations are investing significantly in AI capability, but almost nothing in AI coordination.

They're buying the instruments and forgetting the conductor.

The result, predictably, is noise. Individual tools performing reasonably well in isolation. No coherent sound from the ensemble.

As AI agents become more autonomous, the stakes of poor orchestration go up. An AI that only ever drafted text could cause limited damage if it went off-script. An AI that can take actions (scheduling meetings, modifying records, triggering financial processes) needs a much clearer governance structure around it, and someone with the skills to design and maintain that structure.

The AI orchestrator is that person. And the organisations that figure this out early are going to have a meaningful advantage over those that don't.

Worth thinking about who's filling that role in your organisation. If the answer is "nobody in particular," that's probably worth addressing sooner rather than later.
